FMCG Retail Chain - Inventory and Sales Optimization
For a leading FMCG retail brand, we delivered a comprehensive inventory and sales optimization initiative aimed at improving product availability, reducing waste, and enhancing category performance across a distributed retail network. The engagement started with an in-depth diagnostic of theexisting supply chain and retail execution model. Key challenges identified included highly variable demand driven by store location and customer preferences, short product shelf life leading to significant spoilage risk, inconsistent replenishment practices across stores, and limited alignment between sales forecasts, promotions, and inventory planning.
To address these challenges, we designed and implementeda data-driven inventory and sales optimization framework that integratesdemand forecasting, replenishment planning, and assortment optimization into a cohesive decision-making process.
Core elements of the solution included:- Granular Demand Forecasting at Store Level: Developed advanced forecasting models tailored to individual store profiles, incorporating historical sales data, seasonality, promotions, pricing, and local demand patterns. This enabled more precise prediction of demand for perishable products such as cheese, reducing uncertainty and improving planning accuracy.
- Dynamic Replenishment Optimization: Designed automated replenishment logic that adjusts order quantities and frequency based on real-time demand signals, shelf-life constraints, and service level targets. This ensured optimal stock levels at each location while minimizing excess inventory.
- Shelf-Life and Waste Reduction Management: Integrated expiry tracking and product rotation strategies into the planning model, enabling proactive management of perishable inventory. The approach significantly reduced product waste and markdowns associated with near-expiry items.
- Assortment and Space Optimization: Applied analytics to optimize product mix and shelf allocation based on store performance and customer preferences. This improved product visibility and ensured that high-performing SKUs were consistently available where demand was strongest.
- Promotion and Sales Integration: Linked inventory planning with promotional calendars and marketing activities, allowing for more accurate anticipation of demand spikes and ensuring sufficient stock availability during peak periods.
- Performance Dashboards and KPI Monitoring: Delivered interactive dashboards offering real-time visibility into sales, stock levels, waste, and service metrics, supporting store managers and central planners in making fast, informed decisions.
- ESG Impact: By reducing food waste, optimizing logistics flows, and improving inventory efficiency, the project contributed to sustainability goals and responsible retail practices.
The implementation resulted in significant reductionsin stockouts, ensuring consistent product availability and improvedcustomer satisfaction. At the same time, waste levels were substantiallydecreased, particularly for slow-moving and short shelf-life items. Theimproved alignment between demand, inventory, and assortment led to increasedsales and higher category profitability. That project transformed the cheese category intoa more responsive, efficient, and data-driven operation, providing a scalable model that can be extended to other perishable product categories within the organization.
